Begin with the purpose of the role
A useful performance measure answers a straightforward question: what result is this role here to create? Before choosing a metric, agree on the outcome, the person’s influence over it, and the resources available to them. Without that context, a number can create activity without progress.
Balance outcomes with quality
Volume alone rarely tells the whole story. A recruitment role might look at successful hiring outcomes alongside candidate experience and process quality. A service role might pair timely delivery with accuracy. Choose measures that discourage people from improving one number by damaging another.
Make the definition explicit
For every measure, document the calculation, data source, review frequency, and responsible owner. Decide what a good result looks like in the actual conditions of the role. Review a baseline before setting targets, and account for dependencies outside the individual’s control.
Use the scorecard to start a conversation
Performance data should help managers ask better questions. Discuss what changed, what the employee learned, and what support would improve the next cycle. Keep the scorecard short enough to use regularly. Revisit measures when the role or business priorities change.
