Start with roles and decisions
Define the purpose of each role, its responsibilities, and the decisions it can make. Document reporting lines and practical approval routes. A simple structure that people understand is more useful than a detailed organisation chart that bears little resemblance to how work happens.
Build a usable employee journey
Map recruitment, onboarding, probation reviews, performance conversations, leave requests, and departures. For each stage, decide who owns it, which information is required, and where that information lives. Keep personal records accessible only to people who need them.
Choose systems after the process
Technology should support a clear process. It cannot resolve conflicting responsibilities on its own. Start with the workflows that cause the most friction, select tools that fit your scale, and train managers to use them consistently. Review policies with appropriate local expertise before putting them into practice.
